Who, Not How: The Secret to Scaling Beyond Yourself

Who, Not How: The Secret to Scaling Beyond Yourself

Most business owners I meet are experts at "How."

They know how to close the big deals. They know how to fix a technical glitch when the team is stumped. They know how to navigate a cash flow crunch. For years, being the person with all the "Hows" is exactly what got the business to the $5 million mark.

But here’s the reality: the very skills that got you to $5 million are often the same ones preventing you from reaching $10 million.

If you’re still the smartest person in every room, or the primary problem-solver for every operational hiccup, you haven't built a scalable business. You’ve built a high-pressure, high-paid job for yourself where you are the ultimate owner bottleneck.

To scale beyond yourself, you need to stop asking "How do I do this?" and start asking "Who can do this for me?"

The Paradigm Shift: From "How" to "Who"

The concept of "Who, Not How," popularised by Dan Sullivan and Benjamin Hardy, is a total game-changer for established business owners.

When you face a challenge, your natural instinct is to ask, "How can I solve this?" This immediately puts the burden of research, learning, and execution on your shoulders. It consumes your time and your mental energy.

When you shift to asking "Who can solve this?", you’re looking for a person who already has the "How" figured out.

Think about it this way: if you need to implement a new systemisation project to streamline your operations, you could spend forty hours watching YouTube tutorials and trial-and-erroring software. Or, you could find a "Who": an expert who has done it a hundred times: and have it running in a fraction of the time with a better result.

As an owner, your job isn't to be the best "How" person; it’s to be the best "Who" finder.

The Math of Scale: Your $300/hour Brain

Let’s talk about the cold, hard numbers. As the leader of a $5M+ company, your time is worth at least $300 to $500 an hour (and honestly, if you’re driving strategy, it’s likely much more).

Every time you spend an hour on a $25-an-hour task: like fiddling with an admin process, chasing a late invoice, or micro-managing a junior staff member’s workflow: you are effectively burning hundreds of dollars.

More importantly, you’re stealing that time from the high-value activities that only you can do:

  • Building high-level strategic partnerships.
  • Innovating your core product or service.
  • Mentoring your leadership team.
  • Identifying the next "Who" to bring into the fold.

Scaling isn’t about working more hours. It’s about ensuring every hour you work is spent on activities that offer the highest return on your unique strengths.

A collaborative team representing the multiplier effect

Multipliers vs Diminishers: Are You Stifling Your Team?

Finding a "Who" is only half the battle. Once you have them, you have to actually let them lead.

Liz Wiseman’s research on Multipliers and Diminishers is essential reading for any owner looking to scale.

  • Diminishers are leaders who think they need to be the smartest person in the room. They micromanage, make all the decisions, and inadvertently shut down the intelligence of the people around them. In a Diminisher's team, people do the bare minimum because they know the boss will just "fix it" anyway.
  • Multipliers are leaders who use their intelligence to amplify the capabilities of those around them. They don't provide answers; they ask "extreme questions" that force the team to think.

If you hire a great "Who" but then treat them like a "How" (by telling them exactly what to do and how to do it), you are being a Diminisher. You’ll end up exhausted, and your talented "Whos" will eventually leave for a place where they actually have autonomy.

Hiring for Culture and "Native Genius"

When you’re looking for your next "Who," don't just look at a CV for technical skills. Those can be taught. What you’re looking for is Native Genius and Cultural Fit.

"Native Genius" is what a person does naturally, almost without effort, but better than everyone else. Maybe they are a natural "Fixer," a "Connector," or a "Data-Diver." When you align a person’s native genius with the "Hows" of your business, work stops being a grind for them, and the results for you become exponential.

At Your Business Momentum, we often help business leaders identify these gaps through our Advisory Boards and workshops. It’s about getting the right people in the right seats on the bus, then giving them the roadmap and the freedom to drive.

Moving from Person-Dependent to System-Dependent

A common fear I hear from owners is: "If I find a 'Who' and they leave, I’m in trouble."

This is why the transition from "How" to "Who" must be supported by systemisation. Your "Whos" shouldn't just do the work; they should help build and refine the systems that run the work.

The goal is to move from a business that is person-dependent (where everything lives in people's heads) to one that is system-dependent (where the process is documented and repeatable), but people-driven.

When you have the right systems in place, a new "Who" can step into a role and be productive almost immediately. This reduces your risk and increases the value of your business significantly.

Team collaborating on strategy and planning

YBM's Actionable Tips: Starting Your "Who" Journey

If you're feeling like the bottleneck today, here are three things you can do immediately:

  • 💡 The 2-Week Time Audit: Keep a log of everything you do for two weeks. Mark every task as either "Unique Ability" (only I can do this and I love it) or "Delegate/Delete."
  • 💡 The "Stop Doing" List: Identify the three $25/hour tasks that drain you the most. Commit to finding a "Who" (either an internal staff member, a new hire, or an outsourced partner) to take them over by the end of the month.
  • 💡 Ask, Don't Tell: In your next team meeting, when someone brings you a problem, resist the urge to give the solution. Instead, ask: "What do you think the best approach is here?" or "What resources do you need from me to solve this?" Watch how your team steps up.

Letting Go to Grow

Scaling a $5M+ business is as much a psychological challenge as it is an operational one. It requires the humility to admit you aren't the best person for every job and the courage to trust others with your "baby."

But the reward is a business that grows without consuming your life. It’s the difference between owning a job and owning an asset.

At Your Business Momentum, we don't just give you a report and walk away. We work hands-on with you to bridge that gap between strategy and execution, helping you find your "Whos" and build the systems they need to succeed.
